Automate ad targeting by treating platforms as signal factories: AI proposes audiences and budgets, your stack scores conversion quality, then optimization loops on scored outcomes — not vanity clicks. Google Ads, Meta, LinkedIn, and similar platforms already run auction-side models. Your job is not to "beat" their bidding engines with gut feel. Your job is to feed them cleaner conversion definitions and to score who those conversions actually were.

Ads are upstream of scoring — not a separate project #

Lead scoring fails when the top of the funnel is garbage. If your ads optimize for cheapest form fills, your score model learns to rank cheap junk. Flip the loop:

I run clients on a simple weekly rhythm so "AI optimization" does not mean unchecked spend:

Score along three axes. Mixing them into one opaque number without labels is how teams lose trust in the model.

Rules + models, not rules vs models #

In production I almost never replace CRM rules with a model. I stack them:

  1. Hard filters — disqualify students, competitors, unsupported geos, spam domains.
  2. Fit score — deterministic points or weighted fields from enrichment.
  3. Intent score — LLM or classifier over page path, form text, call notes, and email threads.
  4. Composite band — A / B / C / D with routing rules, not a raw 0–100 that nobody respects.

Lead scoring models that actually rank pipeline quality #

Pick a model shape that matches your data maturity: rules-first, hybrid, or learned ranker — then freeze the output as bands sales can act on. Fancy machine learning on 40 closed deals is theater. Clear bands on 400 deals with honest outcomes beat a black-box score nobody trusts.

1. Weighted rules (baseline) #

Best when you have clear ICP fields and thin history. Assign weights, cap category contribution so one webinar cannot outrank a VP at a target account.

Map intent + timing + confidence into points or directly into bands. Never let free-text "reason" write itself into an email without a template gate.

3. Learned ranker (later) #

Once you have hundreds of labeled outcomes (won, lost, no-show, disqualified), train or fine-tune a ranker on features plus model embeddings. Still output bands. Sales does not need a 67.3 — they need "call now" vs "nurture."

Prompt contract for the scoring node #

Whatever model you call, force a contract:

  • Temperature low (0–0.2) for classification.
  • JSON schema only — no prose outside fields.
  • Explicit "insufficient data" outcome — do not invent fit from a first name.
  • Log model, prompt_version, score_version on the CRM record so you can replay decisions.

I version prompts the same way I version n8n workflows. If score distributions drift after a prompt change, roll back — do not "tune live" on Friday afternoon traffic.


The signals that should move a score #

Score only signals you can collect reliably and that correlate with revenue — ignore vanity engagement that flatters marketing dashboards. If a signal cannot be written to the CRM within minutes of happening, it will not be in the score when a human needs it.

Signal freshness #

Decay matters. A pricing visit today beats a pricing visit 90 days ago. Implement half-lives:

  • Intent page views: half-life ~14 days
  • Email replies: half-life ~7 days
  • Fit fields: slow decay or none (company size does not expire weekly)

Stale high scores are how "hot" lists fill with ghosts.


Thresholds, bands, and routing rules #

Thresholds turn a score into an action: who gets a human in five minutes, who gets a sequence, and who gets archived. Without bands, scoring is a science fair project.

Tune the numbers to your close rates. The structure matters more than my defaults.

Threshold design rules #

  1. Fit floor on A-band. High intent from a bad-fit company should not page your closer at 11pm.
  2. Confidence gate. If the LLM confidence is below ~0.6, route to "needs human review" instead of auto A.
  3. Velocity cap. Max N A-alerts per hour per rep — models can spike on a viral post.
  4. Re-score triggers. New page visit, new reply, stage change, enrichment update — not a nightly batch only.
  5. Outcome feedback. Won / lost / disqualified must adjust future weights or at least sit in a weekly review sheet.

If your team still works a shared inbox in arrival order, the band table is fiction. The CRM views and notifications must match the bands or sales will ignore the score within a week.

A marketing automation workflow is a triggered sequence of actions — enroll, wait, branch, message, score, hand off — that moves a lead through stages without a human pushing every step. Scoring is one node in that workflow, not a separate religion.

The minimum viable workflow for scored leads #

Build one workflow per band, or one workflow with band branches. I prefer branches inside a single "Inbound scored lead" workflow so versions stay aligned.

How I build it (practical order) #

  1. Map the states on a whiteboard before opening the tool. Trigger, score, band actions, exits.
  2. Implement hard filters first. Prevent spam from entering sequences.
  3. Ship rules-only scoring for a week to collect baseline distributions.
  4. Add the LLM intent node behind a feature flag / workflow version.
  5. Wire human review for low-confidence and A-band samples (see later section).
  6. Only then connect aggressive ad optimization to scored conversions.

Minimum fields after a scoring run:

Without these, you cannot audit why someone got a call — and you cannot improve the system.

  • Cap daily outbound per contact.
  • Stop-on-reply everywhere.
  • Suppress when opportunity is open or meeting is booked.
  • Blocklist competitors and press.
  • Store drafts the model produced even when a human edits them — that dataset trains better prompts later.

  1. Would you call this lead in the next hour?
  2. Is the reason field grounded in real data, or hallucinated?
  3. Did enrichment get the wrong company (common with shared domains)?

Log disagreements. If humans override the band often in one direction, your thresholds or prompt are wrong — do not "train" reps to ignore the score.

Treat webinar attendance as a re-score trigger and sequence branch — not as an automatic A-band promotion. Attendance alone is a weak signal; attendance plus a question, a pricing visit within 48 hours, or a "send me the deck + implementation notes" reply is strong. Build two tracks: (1) attended + engaged → B/A sequence with talk-track referencing their question, (2) registered no-show → short recovery sequence, then return to nurture. Cap points for "attended" so a free webinar cannot outrank a demo request. Re-score 24 hours after the event when replay views and post-event site traffic land.

Yes for draft + internal publish workflows; no for unattended public posting without editorial gates if brand risk matters. Until you have enough scored conversions, keep tighter campaign structures and manual or constrained bidding. Always own negatives, brand terms strategy, and the definition of a good lead. AI in Google Ads is not a substitute for a score model in your CRM — it is a consumer of the outcomes that model helps label.

Does AI personalization improve email open rates? #

It improves opens when the first line references a verified behavioral signal; it hurts when it fakes familiarity. In client stacks, subject lines and openers that cite a real webinar question, pricing-page visit, or role-specific pain outperform generic "quick question" copy. Models (Claude Sonnet 5 or GPT-5.4 mini) are good at drafting those openers from CRM fields. They are bad at inventing compliments about a LinkedIn post the lead never wrote. Measure open rate by band and by personalization type. If A-band personalized mail underperforms templates, your "personalization" is noise — fix the prompt, do not send more of it.

Email validity, source/UTM, lifecycle stage, and at least one firmographic field (company or domain). Without those, the model guesses. Add role, company size, and last intent URL as soon as you can. How often should I retrain or revise the scoring prompt? #

Revise when distribution or override rates shift — not on a vanity calendar. Check weekly: band mix, A-band win rate, human override rate, and ad source quality by median score.
